1. Objetivo

Crear un plugin general de Hermes llamado:

wetopi-memory

  • prefetch/recall de memoria antes de determinados turns (modo prefetch por defecto);
  • seleccionar automáticamente uno o varios stores (router determinista);
  • fusionar resultados de varios stores;
  • inyectar contexto mediante hooks de Hermes;
  • observar herramientas y resultados (evidencia, no memoria);
  • detectar conocimiento durable después de un turn;
  • decidir qué store debe recibir cada aprendizaje;
  • proporcionar tools explícitas de recall/retain/reflect;
  • aplicar políticas de aislamiento y seguridad.

Backend inicial:

Hindsight

Esperado:
Hermes
├── Hermes native memory (configuración actual no-Hindsight)
└── wetopi-memory → Hindsight multi-store backend

Evitado:
Hermes native Hindsight provider + wetopi-memory → Hindsight (mismos stores)

3. Stores iniciales

3.1 personal

Bank:

user-{user_id}

Ejemplo:

user-carlos

o preferiblemente un identificador interno estable:

user-u_01HX82...

Contenido:

  • preferencias del usuario;
  • decisiones personales;
  • contexto recurrente;
  • formas de trabajo;
  • proyectos relevantes para esa persona;
  • restricciones personales relacionadas con el trabajo;
  • decisiones tomadas anteriormente con ese usuario.

No debe contener:

  • secretos;
  • credenciales;
  • información corporativa que deba ser accesible globalmente;
  • conocimiento técnico que corresponda a platform.

3.2 business

Bank:

wetopi-business

Contenido:

  • estrategia de Wetopi;
  • productos;
  • pricing;
  • clientes como entidades empresariales;
  • decisiones comerciales;
  • procesos internos;
  • roadmap de producto;
  • acuerdos operativos;
  • decisiones de negocio;
  • posicionamiento;
  • proveedores;
  • políticas.

Ejemplo:

Wetopi comercializará inicialmente Hermes como producto gestionado.

3.3 platform

Bank:

wetopi-platform

Contenido:

  • Kubernetes / RKE2;
  • Ceph;
  • Proxmox;
  • Argo CD;
  • Infisical;
  • observabilidad;
  • networking;
  • load balancers;
  • arquitectura;
  • repositorios;
  • CI/CD;
  • incidentes;
  • root causes;
  • soluciones verificadas;
  • runbooks;
  • restricciones conocidas;
  • relaciones entre servicios;
  • decisiones técnicas.

Ejemplo:

Los load balancers WAN utilizan IPVS + VRRP y DSR hacia los nodos WAN.

4. Stores futuros

El plugin NO debe hardcodear únicamente tres stores.

La configuración debe permitir:

personal
business
platform
security
support
wordpress
sales
customer-<id>
project-<id>

La unidad conceptual será:

Memory Scope

y no:

Hindsight Bank

Normaliza:

Hermes platform identity
        ↓
internal Wetopi identity
        ↓
allowed scopes
        ↓
personal bank
identity = resolver.resolve(
    platform=platform,
    platform_user_id=user_id,
)

Resultado:

{
  "internal_user_id": "u_1234",
  "display_name": "Carlos",
  "allowed_scopes": ["personal", "business", "platform"],
  "personal_bank": "user-u_1234"
}

Reglas:

Flujo principal — prefetch

Turn N completado
      │
      ▼
Routing rules → select likely scopes
      │
      ▼
async recall (observations) → Prefetch Cache
      │
      ▼
Turn N+1: pre_llm_call
      ├── inyecta caché relevante  ({"context": "..."})
      └── sync recall solo como excepción
      ▼
Hermes LLM

explicit memory request → synchronous recall

También dispara sync un high_confidence_cache_miss (reglas con confianza alta y caché fría).

El hook pre_llm_call devuelve {"context": "..."} y Hermes lo inyecta en el mensaje del turno (API-call-time only, sin mutar el transcript persistido).

8. Router (A10)

El router inicial es determinista (reglas). Muy barato y auditable.

Ejemplo:

kubernetes, rke2, ceph, argocd, infisical, proxmox,
nginx, ingress, deployment, 502, latency, cpu, network, dns
→ platform

pricing, customer, sales, product, roadmap, strategy, margin
→ business

"yo prefiero", "mi configuración", "qué decidí", "habíamos hablado"
→ personal

Si no existe suficiente confianza: no automatic recall. No se llama a otro LLM.

rule coverage insuficiente
OR
manual memory searches frecuentes tras route misses

Si se implementa:

routing:
  semantic_fallback:
    enabled: true
    cache:
      enabled: true
      key: query_hash

10. Multi-store recall

Los recalls se ejecutan en paralelo:

results = await asyncio.gather(
    recall("user-u01", query),
    recall("wetopi-platform", query),
)

results → normalize → deduplicate → rank → global token budget

El plugin conserva el origen:

{
  "scope": "platform",
  "bank": "wetopi-platform",
  "content": "...",
  "score": 0.83
}

11. Formato de contexto inyectado

Nunca mezclar memoria sin indicar procedencia.

Ejemplo:

[Wetopi Memory Plane]

<scope name="platform">
- Wetopi uses RKE2 for the target Kubernetes platform.
- Argo CD is the GitOps deployment controller.
- Infisical was selected for secrets management.
</scope>

<scope name="personal">
- The user generally prefers OpenSearch for centralized logs.
</scope>

Esto permite que el modelo distinga:

personal ≠ platform ≠ business

12. Retain pipeline (A4, A5, A6, A14)

Evitar:
Hermes LLM → plugin extractor LLM → Hindsight extractor LLM

wetopi-memory decide únicamente:

  • ¿es durable?
  • ¿está permitido?
  • ¿está suficientemente verificado?
  • ¿qué scope debe recibirlo?
  • ¿qué evidencia acompaña al evento?

Y después:

wetopi-memory → Hindsight retain
             → retain_mission del bank
             → fact extraction
             → observations / consolidation

Pipeline objetivo (A14)

     │
     ├─ post_tool_call → EvidenceBuffer   (x N tool calls)
     │
     └─ final response
                │
                ▼
          post_llm_call
                │
                ▼
           Policy Engine
                │
       ┌────────┼────────┐

       └────────┼────────┘
                │

                │
       ┌────────┼────────┐
       ▼        ▼        ▼
    personal business platform
       └────────┼────────┘
                │
          batch per scope ← máx. 1 retain por scope y turno (A6)
                │
                ▼
          Hindsight retain → extraction → observations

TurnEvidenceBuffer (A5)

post_tool_call nunca ejecuta retain. Almacena evidencia temporal del turno:

  • comandos ejecutados;
  • resultados relevantes;
  • configuración descubierta;
  • verificaciones;
  • errores;
  • cambios aplicados;
  • resultado final.

13. Hooks utilizados

pre_llm_call

Responsabilidad:

  • inyectar caché de prefetch relevante;
  • resolver explicit_memory_request / high_confidence_cache_miss con sync recall.

Contrato: devolver {"context": "..."}.

post_tool_call

Responsabilidad: capturar evidencia potencial en el TurnEvidenceBuffer (A5). NO almacenar todavía.

post_llm_call

Responsabilidad: evaluación de políticas + batch retain (A14).

Hermes dispara post_llm_call una vez finalizado el loop y proporciona user_message, assistant_response y conversation_history (verificado en turn_finalizer.py), lo que lo hace adecuado para la sincronización con memoria externa.

on_session_start

  • resolver identidad;
  • inicializar session state;
  • comprobar Hindsight;
  • precargar configuración.

on_session_end

  • flush de tareas pendientes;
  • métricas;
  • liberar buffers.

14. Memory Candidate

Formato interno (salida del Policy Engine, no del LLM):

{
  "content": "The RKE2 API endpoint uses HA virtual IP X.",
  "scope": "platform",
  "category": "architecture",
  "durability": 0.96,
  "confidence": 0.97,
  "verified": true,
  "evidence": [
    "kubectl result",
    "configuration file"
  ],
  "source_agent": "wetopi-build",
  "session_id": "...",
  "timestamp": "...",
  "tags": [
    "rke2",
    "networking",
    "architecture"
  ]
}

15. Retain policies

PERSONAL

Aceptar:

stable preferences
personal decisions
repeated working preferences
personal context

BUSINESS

Aceptar:

product decisions
pricing decisions
strategy
operational business processes
confirmed customer/product facts
roadmap decisions

Requerir:

durability >= threshold

PLATFORM

Aceptar únicamente:

verified root causes
validated fixes
architecture decisions
known constraints
runbooks
service relationships
operational procedures
important configuration facts

Requerir:

verified = true

cuando proceda de debugging/incidente.

Ejemplo:

Wetopi venderá Hermes gestionado sobre la plataforma RKE2.

business

Wetopi's managed-agent product is based on Hermes.

platform

Managed Hermes agents are deployed on Wetopi's RKE2 platform.

{
  "query": "...",
  "scopes": ["platform"],
  "budget": "mid"
}

Si scopes no se proporciona: router automático (reglas).

Modo profundo (A3) — permite consultar observation, world y experience:

{
  "query": "...",
  "mode": "deep"
}

memory_retain

{
  "content": "...",
  "scope": "platform",
  "reason": "confirmed operational learning",
  "confidence": 0.98
}

Pasa igualmente por las políticas.

memory_reflect

{
  "query": "...",
  "scopes": ["business", "platform"]
}

memory_status

Devuelve:

backend state
available scopes
banks
latency
last recall
last retain
queue depth / backpressure

Nunca secretos.

20. Backend abstraction

Interfaz (con backpressure explícito, A7):

class MemoryBackend:

    async def recall(self, store, query, budget, max_tokens): ...
    async def retain(self, store, content, context, timestamp, tags, metadata): ...
    async def reflect(self, store, query): ...
    async def health(self): ...

Implementación inicial:

HindsightBackend

21. Configuración Hindsight

Los stores serán banks independientes. Crear (vía bootstrap declarativo, §26):

hindsight bank create wetopi-business
hindsight bank create wetopi-platform

22. Hindsight — wetopi-platform

hindsight bank set-config wetopi-platform \
  --retain-extraction-mode concise \
  --retain-mission "
Retain durable and verified technical knowledge about the Wetopi platform.

Prioritize:
- infrastructure architecture
- Kubernetes and RKE2
- networking and load balancing
- Ceph and storage
- Proxmox
- Argo CD and GitOps
- Infisical and secrets architecture
- observability
- service dependencies
- deployment procedures
- validated incident root causes
- validated fixes
- operational constraints

- credentials or secrets
- transient command output
- unverified conclusions.
"

23. Hindsight — wetopi-business

hindsight bank set-config wetopi-business \
  --retain-extraction-mode concise \
  --retain-mission "
Retain durable knowledge about Wetopi as a business.

Prioritize:
- product decisions
- pricing
- business strategy
- roadmap decisions
- customer-facing products
- internal processes
- commercial policies
- supplier decisions
- confirmed organizational decisions
- relevant market positioning

Do not retain:
- infrastructure implementation details unless they directly affect a product or business decision
- personal preferences
- temporary brainstorming
- unconfirmed plans
- credentials or secrets.
"

24. Hindsight — personal banks

Para cada user-{internal_user_id}:

hindsight bank set-config user-USERID \
  --retain-extraction-mode concise \
  --retain-mission "
Retain durable context specific to this individual.

Prioritize:
- stable preferences
- working style
- recurring constraints
- personal decisions

- company-wide operational facts that belong in shared organizational memory.
"

PATCH /v1/default/banks/<bank>/config
{
  "updates": {
    "retain_extraction_mode": "concise",
    "retain_mission": "...",
    "enable_observations": true

26. Bank bootstrap declarativo (A12)

Dentro del repo platform-hindsight:

platform-hindsight/
├── banks/
│   └── banks.yaml
└── bootstrap/
    └── apply.py

banks/banks.yaml:

banks:

  wetopi-platform:
    name: Wetopi Platform
    config:
      retain_extraction_mode: concise
      enable_observations: true
      recall_max_tokens: 2500

  wetopi-business:
    name: Wetopi Business
    config:
      retain_extraction_mode: concise
      enable_observations: true
      recall_max_tokens: 2000

Proceso:

Git → banks.yaml → idempotent bootstrap → bank exists
    → apply configuration → verify configuration

Platform

Synthesize stable operational and architectural knowledge.
Prefer conclusions supported by repeated or verified evidence.
Do not elevate transient incidents or hypotheses into stable observations.

Business

Synthesize stable product, strategy and organizational decisions.
Distinguish confirmed decisions from ideas under discussion.

Personal

Synthesize stable preferences and recurring patterns of the individual.
Do not turn one-off comments into durable preferences.

28. Audit

En producción activaría:

HINDSIGHT_API_AUDIT_LOG_ENABLED=true

retain
bank config
delete
security/redaction events

29. Seguridad (A8, A9)

Principio revisado:

bank isolation > tags
credential != scope authorization

Hermes session
      ↓
IdentityResolver
      ↓
Scope ACL
      ↓
StoreRegistry
      ↓
bank mapping
      ↓
Hindsight

El agente nunca proporciona bank_id. Ejemplo válido:

{ "scope": "platform" }

Ejemplo prohibido:

{ "bank_id": "wetopi-platform" }

Mapping interno:

personal  → user-{internal_user_id}
business  → wetopi-business
platform  → wetopi-platform

wetopi-all + tags: [user:carlos, platform, business]   ← PROHIBIDO

30. Fail-open

La memoria no puede romper Hermes.

Si Hindsight:

timeout
500
connection refused

el comportamiento será:

log error → increment metric → continue Hermes without Wetopi Memory

31. Métricas (A7, A16)

Publicar como mínimo:

wetopi_memory_recall_total
wetopi_memory_recall_duration_seconds
wetopi_memory_recall_results
wetopi_memory_recall_tokens
wetopi_memory_cache_hits_total          ← A2
wetopi_memory_sync_recall_total         ← A2 (excepciones)

wetopi_memory_retain_total
wetopi_memory_retain_rejected_total
wetopi_memory_retain_batches_total      ← A6
wetopi_memory_queue_depth               ← A7
wetopi_memory_backpressure_drops_total  ← A7

wetopi_memory_route_total
wetopi_memory_route_scope_total
wetopi_memory_route_hits_total          ← A16
wetopi_memory_route_misses_total        ← A16
wetopi_memory_manual_search_after_miss_total  ← A11/A16

wetopi_memory_backend_errors_total
wetopi_memory_llm_router_total          (solo V0.5)
wetopi_memory_llm_router_tokens         (solo V0.5)

Labels:

agent
scope
operation
status

Nunca:

user_message
memory_content
secret

32. Logging

Ejemplo válido:

wetopi-memory recall
session=abc123
agent=wetopi-lead
scopes=platform,personal
latency_ms=142
results=7
tokens=1320

No:

memory="The secret password is..."

33. Agentes

34. No reemplazar Memory de Hermes (A1)

Importante:

NO:

memory:
  provider: wetopi-memory

El plugin es:

plugins:
  enabled:
    - wetopi-memory

35. Fases de implementación (A16)

V0.1 — foundations

Implementar:

HindsightBackend
StoreRegistry
IdentityResolver
Scope ACL
manual memory tools (memory_search / memory_retain / memory_reflect / memory_status)
isolation tests

No automatic retain. No semantic router.

V0.2 — recall

Implementar:

rule router
observation-only automatic recall
prefetch + cache
parallel multi-store recall
sync fallback (explicit_memory_request / high_confidence_cache_miss)
context injection

Medir:

routing hits / misses
recall latency
cache hits
manual search after miss

V0.3 — retain

Implementar:

post_tool_call → TurnEvidenceBuffer
post_llm_call → deterministic policy engine
scope routing
batch retain (1 por scope y turno)
bank retain_mission

No plugin LLM extractor.

V0.4 — production hardening

backpressure (semaphores, timeouts, retry, circuit breaker, dedupe)
metrics
audit support
secret filtering
Memory Defense

V0.5 — optional intelligence

advanced retain classifier
cross-store reranking

36. Principios de diseño (A17)

1.  wetopi-memory is a general Hermes plugin.
2.  It is not a Hermes memory.provider.
3. The native Hindsight provider must not own the same banks.
4. Hindsight bank IDs are never exposed to the agent.
5. Agents operate on logical scopes only.
6. IdentityResolver and Scope ACL enforce store access.
7.  Automatic recall prefers observations.
8. Automatic recall uses prefetch/cache by default.
9. Synchronous recall is an exception.
10. Tool results are evidence, not memories.
11. Retains are batched per turn and per scope.
12. The plugin initially performs deterministic retention filtering.
13. Hindsight performs semantic fact extraction/consolidation.
14. Semantic LLM routing is optional and postponed.
15. Hindsight failures never break the Hermes turn.
16. Banks and their policies are managed declaratively through GitOps.
17. Shared credentials do not constitute scope isolation.
18. Memory content provenance must always be preserved.

37. Resultado final (arquitectura objetivo)

                         HERMES

                           │
                           ▼
                       Hindsight

   user-{id}        wetopi-business    wetopi-platform
    PERSONAL            BUSINESS            PLATFORM

Apéndice A — Base verificada (2026-09-05)

  1. Instancia Hindsight 0.9.2 (live): auth ApiKeyTenantExtension (401 sin key), feature flags mcp/observations/bank_config_api: true, OpenAPI descargado — PATCH .../config = BankConfigUpdate {"updates": {...}}; MemoryItem acepta content/context/timestamp/metadata/document_id/tags/observation_scopes; RecallRequest acepta types/prefer_observations/budget/max_tokens/tags/tags_match.
  2. Hermes instalado en /opt/hermes/: hooks pre_llm_call, post_tool_call, post_llm_call, on_session_start/end registrables por plugins (usados por raft y langfuse bundled); contrato pre_llm_call → {"context": "..."} verificado en shell_hooks.py; post_llm_call recibe user_message/assistant_response/conversation_history (turn_finalizer.py:639-656); la inyección de contexto de pre_llm_call es API-call-time only, sin mutar el transcript (conversation_loop.py:2543).
  4. Docs upstream Hindsight: "one bank per user is the most common pattern"; sin cross-bank recall nativo; Memory Defense opt-in por bank; audit_log off en 0.9.2.
